This workshop gives leaders the minimum viable remote infrastructure they need to keep their team productive, connected, and accountable when the office disappears. In two hours, participants will design the tools, norms, and operating rhythms that prevent the most common remote failures: communication breakdown, accountability drift, and culture collapse. This is not a technology tutorial. It is a leadership blueprint for running a distributed team without losing what made the team work in the first place

Day 1 – Remote Leadership Systems

The Remote Infrastructure Blueprint

  • Identify the minimum viable toolset for a remote team and explain why adding more tools usually makes things worse.

  • Define the three categories of remote norms every team needs: communication norms, availability norms, and output norms.

  • Design a weekly operating rhythm with the right meeting cadence, async check-ins, and focus time blocks.

  • Diagnose the specific remote failure mode most likely to affect your team and build the fix into your infrastructure.

Hands-On Exercise: Participants map their current remote setup against the blueprint, identify their biggest gap, and draft one norm they will implement immediately.

Leading People You Cannot See

  • Shift from presence-based management to output-based management and define what that means for each person on your team.

  • Build a lightweight accountability system that keeps work visible without micromanaging or creating surveillance culture.

  • Maintain team culture and human connection across distance using specific, low-effort rituals that do not feel forced.

  • Recognise the early warning signs of remote disengagement and intervene before a small problem becomes a resignation.

Hands-On Exercise: Participants draft their one-page Remote Team Charter covering tools, norms, rhythm, and accountability, ready to share with their team the next day.
